The Valuation Dilemma in Robotics:
How VC Logic Is Changing in China’s Embodied AI Market

Looking at the current dynamics of China’s Embodied AI market, one thing is clear: a profound structural shift is underway.
1️⃣ Market concentration is increasing rapidly.
Capital is increasingly flowing toward leading companies, and a clear Tier 1 and Tier 2 structure is beginning to emerge. Newcomers offering little more than a comparable “me-too” solution now face significantly lower chances of securing funding. The logic is becoming clearer: either a company dominates a highly specialized niche or builds a technological advantage that is difficult for competitors to overcome.
2️⃣ Investor valuation criteria are changing.
After two years dominated by abstract visions of the future, investor FOMO (Fear of Missing Out) has noticeably subsided. While early-stage assessments focused primarily on the team and technology stack, attention is now shifting toward measurable KPIs: scalable delivery, a functioning data flywheel, and genuine customer retention.
3️⃣ The biggest challenge: there is still no widely accepted valuation model.
For traditional OEMs, we look at margins and production capacity; for SaaS companies, we look at ARR and churn rate. But how should a robotics startup that is still deep in the R&D phase be valued? As a hardware manufacturer, an AI model developer, or a future platform business? There is currently no widely accepted standard.

Current valuations in Embodied AI often reflect the “pricing in of a future vision” rather than proven operational traction.
In your view, what should become the most important valuation anchor for Embodied AI startups in the future? We look forward to the discussion.
