Shenzhen: How a Humanoid Robot ODM Solved Its Supply Chain Challenges

Today, I visited a humanoid robot ODM company in Shenzhen.
What impressed me most was the company’s clear strategic focus.
Deep expertise in core hardware: The company focuses entirely on developing its own key components: joint modules and motion control algorithms. These form, in a sense, the robot’s “skeleton” and “cerebellum”.
An open application ecosystem: At the same time, the company maintains clear boundaries. It does not interfere with customers’ business data. Instead, customers can integrate their own AI models based on their industry-specific needs and continue developing the robot’s “brain”.
The founder told me about the severe supply chain challenges the company faced in its early days in 2021. When they approached traditional manufacturers with highly complex drawings for their joint modules, they hit a wall: the required machining tolerances were extremely tight, but order volumes were too low.
Suppliers were reluctant even to produce prototypes, let alone prioritise production capacity for the company. Delivery delays became commonplace.
The turning point came when the company brought in a publicly listed manufacturer with strong production capabilities as a strategic partner. This was far more than a financial investment; it created a deep industrial partnership. For the ODM start-up, it meant direct access to substantial precision manufacturing capacity. The component production bottleneck was removed, enabling the company to move from the lab to stable mass production.
For the listed company, a traditional manufacturer seeking new growth drivers, this was an ideal entry into the robotics market of the future. The partnership not only improved its margins but also won recognition from the capital market, significantly increasing the company’s valuation.
This story from China makes one thing clear: product competitiveness is no longer a one-dimensional race in technological advancement. It is a multidimensional equation that combines in-house development of core technologies, an open ecosystem that empowers customers, and the ability to integrate supply chains across industries.
